Case study · Agentic AI Revenue Intelligence, seed stageSixteen weeks from a thin site to a launch engine. Google impressions up 373%.

A seed-stage company selling an AI layer on top of the CRM, heading into launch with 11 blog posts, a site search engines struggled with, and no analytics baseline. I rebuilt the foundation, built the content, email and event engines, ran the launch, and fed what buyers said on calls back into the pitch.

The starting point.

A site search engines struggled with

Only 19 of 172 URLs were indexed, mostly because of 114 dead legacy URLs. Site health scored 26, with 634 errors.

No baseline

Analytics only started on Aug 1, and the blog had 11 posts. Nobody could say what was working.

A pitch that drifted

Recorded demo calls showed the price and even the product category changing from call to call. Most calls ended without a dated next step.

Launch on the calendar

A free trial and a launch were coming, with no launch plan, event plan or email program behind them.

// what i built

Systems first. Then scale.

  1. Technical foundation. Rebuilt the sitemap, restored the robots.txt sitemap line, wired IndexNow, redirected retired pages, and set an E-E-A-T standard: author box, Person schema, sourced stats. Site health went from 26 to 100 in a day; blog mobile load (LCP) from 11.3s to 5.1s.
  2. Content engine. Blog grown from 11 to 87 posts by AI agents working under a versioned writing skill, with five owned frameworks so posts carry original substance. 61 of 62 posts brought up to an eight-point information-gain standard in one pass.
  3. Email program. 37 campaigns and 36.4K emails: webinar, event and post-event sequences segmented by role. Warm post-event follow-ups drew 59–65% engaged sessions.
  4. Events. Sponsor and exhibitor booths, founder nights and a panel, each with promo, follow-up sequences and booth video. One trade-show booth produced 207 contacts and 99 booth visitors.
  5. Launch. A free self-service trial and a guarantee-backed pipeline-audit offer, a press release and newsroom, a Product Hunt launch, directory listings and an email to 905 US contacts. 12 of 25 audit-offer seats filled in launch week.
  6. Sales and investor material. 15 decks and versions (investor, product, prospect, pricing), a product tour and demo re-shoot script, a security FAQ and DPA, and 197 video files from AI-avatar, voice and motion-edit pipelines.

// what the work taught us

Marketing that changed the pitch.

The pitch was drifting

Teardowns of eight recorded demo calls (4h14m) found the quoted price changing from call to call with zero price objections, and one buyer who spent 44 minutes thinking it was a lead-gen agency. The pitch now says what the product is not in minute two.

The real competitor was Claude

Two losses in three days said “we already built this with Claude and MCP.” That became a build-versus-buy brief for content and qualification.

The segment lives offline

Search demand for the core channel-partner segment is only 1.5K–2.5K US searches a month, so events and LinkedIn carry it, not the blog.

Email clicks lie

Security scanners inflated clicks on cold sends while GA4 showed near-zero engagement. Email is now judged by replies, trials and audit-offer entries.

// what the numbers don’t show yet

Revenue attribution. Nothing yet connects a visit, campaign or event to a trial or a paying customer, so I don’t claim pipeline or revenue here. Next: GA4 key events for trial, audit offer and demo, the first-touch source saved at signup, and every audit entry tracked through to paid.

// the outcome

In about 16 weeks: a technically clean site that search engines read, a blog that now earns clicks beyond the brand name, an email and event machine, and a launch, all run on AI workflows with a person deciding what goes out.

Does this Agentic AI case study claim pipeline or revenue?

No, revenue attribution isn’t in place yet, so I don’t claim pipeline or revenue here. Nothing yet connects a visit, campaign or event to a trial or a paying customer.
